Every company I’ve run, bought, or advised needs three kinds of leaders at the top: a Visionary, a Prophet, and an Operator. Most have one. The great ones have all three.
The Visionary
This is usually the founder or CEO. They see the future, rally the troops, and set the direction. They’re essential — and dangerous when alone. A Visionary without a Prophet or Operator builds a cult of personality, not a company.
The Prophet
The Prophet is the truth-teller. They don’t carry a title in most org charts. They tell the Visionary what’s really happening — in the market, on the team, in the numbers. They’re the most underpaid role in middle market companies, and the easiest to fire. Do not fire them.
The Operator
The Operator converts vision into execution. They own the weekly rhythm, the metrics, the accountability. When a company is stuck, it’s almost always missing an Operator. The CEO is trying to be all three.
Why this matters now
The middle market is full of companies that grew on the strength of a Visionary and stalled because they never added the other two. If you’re the CEO and you can’t name your Prophet and Operator, that’s the next hire.
