What 100 Acquisitions Taught Me About Leadership

April 23, 2026

I’ve closed more than 100 acquisitions over my career. Most industries measure careers in deals closed. I measure mine in leaders I’ve met — and the patterns that show up again and again.

The winners look nothing like the movies

The best CEOs I’ve acquired weren’t charismatic operators barking orders. They were quiet, disciplined, and obsessive about a small number of things. They could tell you their top three customers, top three risks, and top three hires — in order — without checking a deck.

The losers share three habits

The companies that failed post-close shared a pattern. The CEO confused activity with progress. The leadership team couldn’t agree on who owned what. And the org had no rhythm — no weekly drumbeat that converted strategy into motion.

One question that predicts outcomes

I ask every CEO the same question in diligence: “If you couldn’t be here for 90 days, who makes the decisions?” The speed and confidence of the answer tells me more about the company than any financial model.

Leadership isn’t about being indispensable. It’s about building something that doesn’t need you to function.
